			<content:encoded><![CDATA[<p>Looks like I will be doing more blogging for my own site as several organizations I work with are pressing for more blog postings from all their contributors and it seems like once you&#8217;re in the process, you just naturally see more things to comment on. Hopefully the quality doesn&#8217;t go down with volume. </p>
<p>Several recent developments suggest blogging is far from dying, despite those who still see it as a passing fad or as being replaced by twitter. <a href="http://www.bnet.com/" target="_blank">BNet</a> has started<a href="http://www.balance-and-results.com/wp-content/uploads/2009/11/bnet.jpg" rel="shadowbox"><img style="border-bottom: 0px; border-left: 0px; display: inline; margin-left: 0px; border-top: 0px; margin-right: 0px; border-right: 0px" title="bnet" border="0" alt="bnet" align="right" src="http://www.balance-and-results.com/wp-content/uploads/2009/11/bnet-thumb.jpg" width="244" height="206" /></a> up with a massive volume of email alerts you can sign up for, pointing to blogs&#160;&#160; and information from Harvard B-School and many other business sources &#8211; a true aggregator of business/management information. Is it over-kill?</p>
<p>Although none of us is sure we need all the stuff, it&#8217;s amazing how interesting the headlines can be. One case in point for me was yesterdays alert pointing to a blog by former HBS President Rosabeth Moss Kanter &#8211; the <a href="http://blogs.harvardbusiness.org/kanter/2009/10/top-ten-ways-to-find-joy-at-wo.html" target="_blank">Top 10 Ways to Find Joy at Work</a> &#8211; something many of us could use more of. One of the most useful things on top blogs is the comment section.</p>
<p>A similar approach is being taken by <a href="http://www.fastcompany.com/" target="_blank">Fast Company</a> with it&#8217;s formerly occasional newsletters. It will be interesting to see if daily, yes daily, newsletters will turn people off or attract more readers. Every site is looking for the magic formula. At least when it arrives every day I feel free to ditch it if I&#8217;m too busy, knowing that I&#8217;m only hours away from my next fix. Interestingly I often click because of the subject line, but find other article of more interest when I get there.</p>

			<content:encoded><![CDATA[<p>I must be even slower than I thought at marketing. It dawned on me today that every email pitch for a webinar, seminar or program is suddenly adding something about “in troubled economic times” to the end of their usual program titles.</p>
<p>To wit: Talent Acquisition… in Troubled Economic Times” or “How Training Eliminates the Talent Gap… in T.E.T….” Get the idea? So I guess mine are “Effective Leadership… in T.E.T….” or “The Five Easy Skills for Success… in T.E.T….” (Repeating this so often on a page would probably not make Google happy, but apparently readers have an insatiable appetite for it.) This sounds suspiciously like “find the pain and offer to fix it…” plus our natural tendency to want to check every news or blog item that might have something intelligent to say about a situation that defies answers.</p>
<p>Personally I’m sitting on what I own and feel lucky I’m not so leveraged that I have to dump things at today’s loss prices. I’m not enough of a risk taker to go get a big loan and buy up what look like really good bargains at the moment, but I believe the market will come back… just no idea when.</p>
<p>The bottom line for leadership, though, is that we need to be better every day, rain or shine, good times or bad. It’s consistency that wins in the end, not temporary panic fixes. If we wait for “T.E.T.” to get serious about doing the right things, we’re missing a lot of boats along the way. Ah, human nature.</p>

<p><a title="McKinsey recommends marketing strategies for recruiting in China" href="http://www.mckinseyquarterly.com/Organization/Talent/How_to_address_Chinas_growing_talent_shortage_2156_abstract" target="_blank">McKinsey &amp; Company in their latest weekly</a> points out long term recruiting strategies are necessary in China to overcome growing shortages of managers &#8211; an external marketing challenge.</p>
<p>Susan Abbott who runs an excellent <a title="Susan Abbott's blog" href="http://www.customercrossroads.com/" target="_blank">blog on marketing and branding</a> points out in her newsletter today that for a group to be effective they need to keep focused in for the long term&#8230; stick to the strategy.</p>
<p>And finally, Sherrill Burns of <a title="Sherrill Burn's Culture Strategy company" href="http://www.sbaconsult.ca/" target="_blank">Culture-Strategy Fit Inc.</a> emphasized in a presentation this morning that a strong culture makes HR work &#8211; and that requires a long term, consistent marketing strategy focused on getting everyone step by step into the same cultural mold and keeping them there.</p>
<p><img class="alignleft" style="float: left; margin: 3px;" src="http://www.balance-and-results.com/wp-content/uploads/2008/07/officeparty.jpg" alt="Happy staff... not an accident" width="177" height="148" />The message? People don&#8217;t just work superbly together by accident. There needs to be a strategy, clearly focused and consistently pursued, to make that happen. It&#8217;s simple enough, but so few organizations manage it that the ones who do win awards. Sherrill brought along the President/Founder, Pat McNamara, of one such award-wining model company, <a title="Pat McNamara's PR firm, APEX" href="http://www.apexpr.com/index.html" target="_blank">APEX, a 32-consultant PR/issues management</a> firm with remarkably low turnover for their industry, achieved by internal marketing to their staff &#8211; which enables them to use that as a powerful selling feature with clients and thereby earn exceptional returns.</p>
<p>Awarded &#8220;Best agency of the year&#8221; twice in a row, Pat has also been named one of the Top 100 Women Entrepreurs. One of her comments &#8211; &#8220;it takes a lot of time &#8211; more than you ever expect &#8211; to engage every single person, but it&#8217;s absolutely worth it.&#8221; They turn business away to keep the positive culture and people&#8217;s lives and sanity intact. And make enough money to give perks like an extra five days off in an employee&#8217;s fifth year and a month paid sabbatical in the eighth. Sticking to those policies requires commitment&#8230; long term. The message &#8211; basics: long term, strategy, commitment, consistency and marketing internally as much or more than externally&#8230; if  you want happy staff and great results!</p>

<strong>Why Blog and How Blog Feeds Work</strong>  <br />
Not everyone is familiar with blogs, why people write them and the fact that many businesses are finding them useful to explain professional topics. Then there is the puzzle of blog &#8220;feeds,&#8221; the way you set things up if you want to read numerous blogs via their headlines only, with the option to &#8220;click for more.&#8221; Given that this is new to many, I wrote up my own learning about feeds <a href="http://www.balance-and-results.com/wp-admin/index.php?src=gendocs&amp;link=How+To+Sign+Up+For+Blog+Feeds" target="_blank">HERE</a>.<br />

<strong>More Articles Available Easily via the Blog</strong>   <br />
Since starting the blog at the end of January, I&#8217;ve added nine articles and find it easier every time. It may even develop into the long-awaited book eventually. If not, at least, the concepts are similar: short pieces on leadership and people skills that make individuals and organizations successful. So far these are all available either on the main blog page or by categories at the right of the page (<a href="http://crispstrategies.com/blog" target="_blank">http://crispstrategies.com/blog</a>).<br />

The value of blogging over regular web sites is multifold. Readers can more easily comment or get into discussion. Search engines rate blogging activity more highly due in part to greater frequency of posting, making topics easier to find. It lends itself to making more, shorter articles available as well as making them easier to find and scroll through on the site via categories that can be set to store them. Each article can have it&#8217;s own &#8220;permalink&#8221; so it can be bookmarked or found easily later, but can also be sent to others, re-posted or referred to on other sites more easily.<br />

<p><strong><span style="color: #0000ff;">Newsletters To Become Occasional</span></strong></p>
<p>After considerable thought, these newsletters will change from monthly to occasional, less frequent issues to facilitate addition of a blog to the <a href="http://www.crispstrategies.com/">www.CrispStrategies.com</a> website at some point. Blogging allows readers to express ideas and ask questions more easily, for more frequent, shorter comments on the changing scene and for broader connections to relevant links.</p>
<p>The blog will focus on key issues related to &#8220;complete skills for leadership of the future.&#8221; In some sense this narrows the topic focus toward leadership issues, but also broadens it to include developing challenges that affect the way we work to achieve results and indirectly how our lives are lived, since work is such a large part of that.</p>
<p>The newsletter or &#8220;push communication&#8221; medium is more suited to selling &#8211; informing potential clients about upcoming events, offers and programs. This hasn&#8217;t evolved as the purpose of Insight News or the business. Fortunately there hasn&#8217;t been the need to sell powerfully and most &#8220;events&#8221; are in-house ones either not open or not applicable to readers. In keeping with the idea that effectiveness is achievable more easily through simplicity, there isn&#8217;t the need to flog tons of &#8220;product.&#8221; A blog is in some sense &#8220;self-advertising&#8221; because one can sign up for &#8220;pull communication&#8221; via RSS feeds to stay informed of updates to the extent the reader wishes. As these mechanisms become better known and more widely used, newsletters can become more occasional reminders of what&#8217;s available.</p>
<p>Once the blog is well up and running, there will be a newsletter announcement or you could check the web site periodically.</p>
<p>Your continued readership has been much appreciated and comments are always welcome. There is no action required at this point to continue to receive occasional newsletters in future.  </p>
<p><strong><span style="color: #0000ff;">Question On Friends</span></strong></p>
<p>Last month&#8217;s item about how having three or more close friends contributes to happiness drew a reader&#8217;s observation that male and female friendship patterns may differ significantly. Research shows this is true, with the caveat that the two patterns overlap. Some women will follow more of a &#8220;male&#8221; pattern and vice versa with a wide range of intermediate variations. In very general terms the experts tell us men often have more friends in total, possibly in wider-ranging networks, but stay away from intimate or &#8220;self-disclosing&#8221; conversations to a greater extent, generally preferring to relate on the basis of activities in common like sports, work or hobbies. Women on the other hand may average fewer friends in total, but with a larger proportion falling within close family relationships and more intimate friends with whom they feel they can more thoroughly discuss many more aspects of their lives.</p>
<p>The happy note is that despite these differences and challenges, people of both sexes who can maintain at least three or more positive friendships of the type they define as &#8220;close&#8221; by their standards are able to remain significantly happier and more stable emotionally at every stage of life. Hermits are generally observed to become increasingly odd, idiosyncratic&#8230; and it turns out, unhappy. We are social creatures, though only a relatively small circle of close associates seems to be required to sustain us in good shape.</p>
<p><strong><span style="color: #0000ff;">Book of the Month</span></strong></p>
<p>Somewhere there had to be one and I ran across it last week: a definitive book on the value and methods of developing habits. Dan Robey&#8217;s &#8220;The Power of Habit&#8221; is a short, easy read on how to chose and build a very useful range of life, health and success habits most quickly and effectively. He makes the point that you can often find the right habit that will solve any particular problem easily and quickly. Then you can begin to benefit from it right away, with further gains accumulating with momentum as you develop and practice it.</p>
<p>I had just concluded that the ultimate core of my 5 &#8220;complete skills&#8221; for leadership and success is the skill of building positive habits. At least now I don&#8217;t have to write the &#8220;how to&#8221; book. Robey actually provides a list of 81 habits, each set out in a page or two, that he recommends for life and work.</p>
<p>It&#8217;s interesting, too, to see the negative comments about the book on Amazon as well as lots of positive ones. The nay-sayers complain the book is too short and offers nothing new. On the contrary, it&#8217;s simplicity makes it more usable than more complex works that bury their advice in so many stories and variations that it&#8217;s difficult to pick out exactly what you should do in any given situation. Simplicity is crucial if one wants to apply a skill, so that it&#8217;s clear what to practice.</p>
<p>I&#8217;ve long since stopped worrying that someone has written exactly the book I&#8217;d like to have created. Each of us has contributions to make. We learn from the others. When a book comes along that captures so much of what you&#8217;d like to say, it becomes a great resource to refer people to for more information in particular areas that you believe are important. This is just such a book. You can read about it <a href="http://www.amazon.ca/Power-Positive-Habits-Dan-Robey/dp/0972521976/sr=8-1/qid=1168706589/ref=sr_1_1/702-7918381-2797622?ie=UTF8&amp;s=books" target="_blank">HERE</a>. But you&#8217;ll notice it&#8217;s already out of print though published in 2003. I got a copy from the library and I see you can get the eBook version at <a href="http://www.thepowerofpositivehabits.com/" target="_blank">http://www.thepowerofpositivehabits.com/</a>. However, please note I haven&#8217;t read and I&#8217;m not endorsing any of the many other &#8220;products&#8221; packaged on that site, just this one item.</p>
<p><span style="color: #0000ff;"><strong>A Second Book</strong></span></p>
<p>Another easy read is Zen Golf by Joseph Parent. It&#8217;s actually as much about Zen as Golf and makes an great introduction if anyone is interested in either. I no longer golf, but it&#8217;s by far the best new Zen book I&#8217;ve seen in years. It helps a bit if you&#8217;ve tried golf yourself since that makes it easier to see his point &#8211; why we have such a difficult time managing ourselves while trying to improve at new activities. However, it&#8217;s an easy leap to apply the same ideas to any other behavior you&#8217;re trying to master that you&#8217;re finding difficult. The same principles apply. There&#8217;s great advice on calming your mind, the &#8220;chattering monkey&#8221; that distracts us, as the Masters say, and an interesting collection of well-known and not so well-known Zen stories applied to real life activity. This one is readily available and there&#8217;s a web site as well (<a href="http://www.zengolf.com/" target="_blank">http://www.zengolf.com/</a>) though that&#8217;s really mostly about golf.</p>
<p><span style="color: #0000ff;"><strong>Life Balance in Law?</strong></span></p>
<p>Harry Arthurs&#8217; report was finally published in October and offers some very interesting social reasoning about better principles of life balance at work. He was hired by the Canadian government two years ago to make recommendations to update the federal labour standards for hours of work and has extended this to include human rights issues including bullying, harassment and abuse versus values and respect. These are all notoriously difficult issues to grapple with. Harry does a great job of finding a balance. Nothing, as he points out, will ever produce a perfect set of rules, but understanding why that&#8217;s so can take us a long way toward a set of principles for humane management as well as for formal labour law.</p>

I found the most interesting parts, especially for casual readers like me, to be in chapters six, seven and ten. It remains to be seen if governments can take the next steps effectively, but the rationale here is outstanding.</p>

<p><span style="color: #0000ff;"><strong>♦ SUCCESS, HAPPINESS AND FRIENDS: Feature Story</strong></span> </p>
<p>To expand on last month’s discussion of Jonathon Haidt’s new book, The Happiness Hypothesis, we often associate “success” primarily with money, status, job advancement and possessions. It’s important to stop and reflect occasionally on the fact that there’s not only more to it, but actually a completely different meaning to what is most gratifying.</p>
<p>Another recent book for comparison is Vital Friends, by Tom Rath, one of the Gallup research team, which expands on their most peculiar finding. When studying what makes for strong employee engagement (and happy employees generally) they use their Q12, a 12 question survey that shows high engagement if employees answer positively. The most controversial question (among others like, ‘do you have the right tools to do your job’) is this: “Do you have a best friend at work?” Most people react to hearing this – is it valid, is it ethical to ask and how can it be relevant? The fact is high scorers show engagement behavior 84% of the time versus low scores only 12% of whom are engaged.</p>
<p>Rath cites lots of justifying facts, some startling, some less so, that incidentally make a lot of sense and point to the key role of happiness at work. First let’s point out that we don’t know or need to know the exact definition of “best friend,” only that people who say yes are happier and highly engaged, whatever definition they have in mind when answering.</p>
<p>The book makes the point that these individuals work more safely, are concerned about others, feel obligated to some extent, but willingly so, and are following well-proven principles form other studies. For instance, surprisingly, when people are asked when they’re happiest, they put “time with friends” higher than time with… relatives (2nd), spouses (3rd), children (4th), all the way down a list to the very bottom person – “my boss.” Time with my boss ranks just below “cleaning the house.” Bosses have a long way to go to create better climates.<br />
They note that the worst bosses are those who ignore you and only speak to criticize. The ideal boss pays attention and gives positive feedback, but even a tough, critical boss who pays attention is rated much higher than one who is silent. We like relationships with people. And apparently the easiest are with “friends,” easier than relatives, spouses, and others to varying degrees.  <br />
People with at least one friend (at work or otherwise) tend to be healthier and more successful overall. With three or more friends they reach an even higher peak and then level off beyond that. So it isn’t a limitless opportunity and manageable for  most people. If any of those friends follow a particularly healthy diet or lifestyle, for instance, that raises the chances that we will, too, by several hundred percent, substantially reducing the rate of adverse events such as heart attacks.<br />
When we pair these findings with Haidt’s collection of what makes people happy, we get a well-rounded picture. Haidt points to the value of positive, consistent habits at three levels: physical, mental or logical and spiritual. Our physical happiness “set point” or normal level of happiness can be raised over time by consistently developing habits of meditation or “talk therapy” as well as, in difficult cases, the use of Prozac-like drugs, which today have many fewer side effects than earlier pharmaceuticals.<br />
On the logic side, we need to train ourselves in habits of thinking positively and finding things to be thankful for or appreciate regularly in our lives. Spiritually, religion offers a solution for many, a set of comforting beliefs reinforced by the fact that others believe, too. It’s been shown again and again that individuals who don’t share common beliefs with others may do as well, but more of them are prone to depressive, less happy lives.<br />
A clear common theme: at every level – physical, mental and spiritual – “friends” can make a difference. They are people with less of a stake in our measurable success (money and possessions) than relatives, spouses or children. They provide a recognized form of “talk therapy” – so much so, in fact, that experts in workplace wellness have shown that the first line of counseling in every business is a person’s co-workers. Individuals will turn to them for help, advice and an “ear” long before talking with a supervisor or employee assistance counselor. Some companies now train employees in better listening skills specifically to ensure a healthier, happier, more engaged workplace.<br />
At the logical and spiritual levels as well it’s easy to see the role of “friends” in reinforcing our sense of accomplishment, appreciation and beliefs, both on a practical, workplace culture basis as well as the more complex “spiritual” level.</p>
<p>I was intrigued and somewhat surprised by just how logical and well-proven this “friends” value is and how well it fit into what we know about happiness and engagement when you pay attention to what it really means. <span style="color: #0000ff;"><strong>♦ What&#8217;s In Progress?</strong></span></p>
<p>Over time, the major goal is to offer more value via the web site. The new site infrastructure allows easier editing and now that it can be done, I can see there&#8217;s plenty of opportunity to make pages more accessible and add more useful information via cross-linking and cross-referencing within the site. More information appears daily on key subjects of interest to everyone who faces leadership opportunities and challenges. Getting at that information easily and making sense of it are the main challenges we all face. In time my hope for the site it that it becomes a repository for a growing body of knowledge of what really works and how it can be made simple enough for everyone to use so that everyone can contribute. Only in this way will we see the world truly make the progress we&#8217;re capable of.   <br />

<strong><span style="color: #0000ff;">♦  Bonus Book Comment: Fit In, Stand Out</span></strong></p>
<p>This book provides great reading for anyone wanting to expand their career horizons in business corporations especially, but organizations in general. Author Blythe McGarvie was one of the first ten female Fortune 500 CFOs and takes an interesting look at what it takes to get to the top. She recommends that you first learn to fit in, then stand out in six key areas of business: financial acuity (expected for a CFO), integrity, linkages (with others), learning, perspective and global citizenship.</p>
<p>In a refreshingly direct, easy to read format she makes her points and ends each chapter with short bullets on how exactly she recommends you act to fit in and then to stand out. I like the paradoxical nature of the advice. The ability to see paradoxical opposites as both necessary and value-added aspects is rare to see in such clear, easy to digest form. <span style="color: #0000ff;"><strong>♦ Resources of Interest</strong></span> </p>
<p>The key interwoven aspects of success in life and work seem to be: engagement, friendly relationships and happiness. It seems the three are present together more often than not and lead to success rather than being a result of it.</p>
<p>I recalled writing about some of this before and clearly these books take the study one step further. <p>Marty Seligman who has spent his life in this research and developed a Masters program in positive psychology offers a number of useful ways of assessing our levels of happiness and optimism (a key ingredient) on his site <a href="http://www.authentichappiness.sas.upenn.edu/" target="_blank">HERE</a>.</p>
<p>While there will undoubtedly continue to be considerable scepticism in business circles about these factors and their relevance to financial results, the increasing evidence is powerful. From any personal point of view it&#8217;s reassuring to know that not only do we not have to be miserable to be successful at work, the pursuit of friendships and happiness are actually positive contributors. The implications of this for future workplace strategies are just now being recognized. <br />

<p>What&#8217;s In Progress?<br />
Monthly features will aim for useful insights on new books, ideas and other material to shed light on our primary goal of linking simpler ways to develop more effective results with people, including yourself. In fact, successfully working with others begins with understanding what works for ourselves. The challenge with newsletters is to make them connect more immediately with useable information as well as easier to read.</p>
<p>Book &#8211; The Happiness Hypothesis:<br />
Although not quite through this new book by Jonathon Haidt I have to say it&#8217;s one of the best I&#8217;ve read for understanding what creates happiness and how we can manage the elements better. This matters because we are drawn toward what makes us happy and spend time on becoming better at it. If we don&#8217;t know or understand, then we&#8217;re trying to force ourselves to spend time on things we won&#8217;t become good at and won&#8217;t benefit from. Understanding happiness points us in the right directions to resolve other key problems we face. Stay tuned for a more complete review next month. <p>Some Highlights from the Happiness Book:<br />
Summarizing the two keys to happiness as doing two things well &#8211; Love and Work, Haidt observes, &#8220;Only by knowing the kinds of beings that we actually are, with the complex mental and emotional architecture that we happen to possess, can anyone even begin to ask about what would count as a meaningful life. &#8230;psychologists can now tell us how love and work get converted into happiness and a sense of meaning.&#8221; He goes on to explain how in easy to read terms.</p>
<p>One key he notes is to understand that those who have some say in how they get things done are far happier than those who must simply follow orders. This echoes unspoken advice from our Feature Article to work at your own pace, ideally at tasks you find meaningful. Doing so is the surest path to both productive work and effort that pays back to the worker in both income and satisfaction.</p>
<p>Haidt has definitely managed to craft a philosophical guide not only to happiness, but success. It provides the simple suggestions we desperately need in today&#8217;s complex world.</p>

<p>The message &#8211; one of three possible routes: make sure you choose work you can love! Or alternatively, learn to love your work. Or seek ways to make it into something you can love! Whichever of these you choose, work at it consistently until habits form and you truly enjoy and profit from what you will inevitably spend your life doing.</p>

<p class="pageContent">A recent seminar by highly respected expert Professor Jeffrey Gandz of Ivey business school highlighted the critical need that organizations face today for recruiting and retaining highly talented leaders. He is not alone in repeatedly referring to such individuals as &#8220;difficult.&#8221; We all chuckled knowingly because we’ve all seen it.</p>
<p>The myth that we must tolerate difficult leaders because of their talent is flawed. Of course we want strong individuals with clear opinions and the unshakable persistence to drive them into practice. Nothing in that suggests they must drive people crazy doing it.</p>
<p>But what does “difficult” really tell us? It means one of two things. Some organizations perceive these talented people as difficult and are so inflexible as to stifle such creativity in leadership to the point where these individuals leave. The alternative? The individual actually is difficult and we tolerate such would-be leaders inhumanity to others in order to encourage them to ride rough-shod over opposition, ignoring valid points others may be making. Either way we need to identify the nature of the problem clearly and the approach needs to change.</p>
<p>Humans tend to err toward being black and white on issues. This is a good example of how we must incorporate both in order to succeed. First, we need to tolerate the efforts of creative leaders to overturn organizational sacred cows because we need them to change things. We can&#8217;t let ingrained corporate habits dominate or improvements will never be possible. Every improvement involves change that almost always feels uncomfortable.</p>
<p>Second, how leaders do it is another matter. In the heroic model, leaders shout and threaten in order to drive home their points. Giving orders predominates. This may be tolerable in emergencies. Perhaps for this reason, we tend to characterize every day as a series of crises. Most of the time we&#8217;re kidding ourselves. Few things are that earth-shaking, but characterizing them that way provides an excuse – no time to do things carefully. It seems to justify shortcuts and less civil behavior.</p>
<p>In reality, the best leaders take the time to explain, support people through change and ensure that their objectives fit into the clear requirements of situations they deal with so the people support them in return. Abraham Lincoln once commented, &#8220;If I had eight hours to cut down a tree, I’d spend seven hours sharpening the axe.&#8221; Getting people ready for change is almost certainly more important than the change itself.</p>
<p>Today we see many excellent strategies fail for lack of effective execution. Leaders bemoan the fact there is resistance from their organizations. Whose fault is that? Who must take responsibility for changing it? What is the job of a leader if not to rally disorganized individuals into a powerful, committed, focused force? To imagine that a &#8220;difficult&#8221; so-called leader can achieve this by upsetting everyone is the height of fantasy.</p>
<p>It&#8217;s not that command-style leadership is dead. As noted, we need leaders to be hard-driving. It takes strong will to convince large organizations to change. But command leadership is not sufficient in today&#8217;s complex situations. We have to add in the skills of motivating and engaging teamwork to a far greater degree than in the past. This is a challenge to include “both/and,” not make it “either/or.”</p>
<p>We are beginning to ask senior leaders to take a more in-depth, complex approach to managing their organizations. It won&#8217;t happen overnight. Repeated reviews of the core challenges from different perspectives will help. The key is to support driving hard toward change, but using humane, positive, supportive methods that allow people time and give them help to become engaged. Speed is always cited as the biggest barrier. We need everything yesterday. It takes considerable courage on the part of senior executives to ensure the necessary preparation is provided for people. When they do that, it turns out that change can happen almost instantaneously. The “right strategy” for any change must always include a “right strategy for people.”</p>
<p><strong>Additional Views of Heroic Flaws</strong></p>
<p>More is being written today than ever before on these issues. When we look at most organizations though, we might wonder if anyone is reading. It can help to encourage people to pay attention to the nuances of these issues. Clearly there are those who seem to disagree, such as: <a href="http://www.chrislowney.com/heroic/index.html" target="_blank">www.chrislowney.com/heroic/index.html</a>, where I believe the misunderstanding is largely semantic. Debate is healthy. We can see persistent, committed individuals as heroic in meeting obstacles without buying the entire heroic leadership model of command-and-control. It&#8217;s easy to see, however, how words can create confusion.</p>

<p class="pageContent">Did you ever work for a boss who would have been great except for one glaring flaw? Most of us have.</p>
<p>I recall a top executive who one day gave me an assignment and sent me off to spend several millions of dollars to get it done. A few weeks later I ran into another of his reports who said he had just been given the same assignment and was about to start spending money and hiring people. Fortunately I was able to iron things out, but similar incidents of inconsistent behavior by this individual eventually cost the company hundreds of millions of dollars. And ultimately cost him his job.</p>
<p><strong>Meeting The Need Should Be Easier</strong></p>
<p>Developing effective leaders is now easier and pays off in greater value than ever before, yet the gap between the numbers of leaders needed and how many are trained keeps increasing. Even today most leaders are dropped into jobs and left to figure out for themselves how to motivate, guide, coach and maximize the contributions of their operations.</p>
<p>Organizations are flatter, more widely-dispersed, leaner and are composed of more sophisticated jobs. This stretches right down to front-line workers who must resolve complex customer problems that require far more initiative and leadership-style thinking than ever before. With repeated changes in strategies and processes, the need for self-motivated learners and innovative thinkers means that far more staff require leadership-type skills.</p>
<p>A typical organization in the past might have had 5 to 7% of its people in formal management or leadership roles with another 7% of key staff showing significant individual leadership in the way they carried out their jobs, for a total of perhaps 15% of staff needing to show leadership. Today this need has ballooned to 50 to 60% &#8211; four times as many – requiring initiative, creative, independent thinking and often broader leadership skills for teams, task forces, joint ventures, research initiatives and organizational responsibilities.</p>
<p>At the same time we have a more educated workforce, capable of learning faster, thinking critically and exercising initiative, whether managing just themselves, providing effective one-on-one customer service or leading others in formal roles.</p>
<p>That should be great news because it means we have the material required to develop the many more leaders we need. Moreover this workforce has been raised to continually seek self-improvement and fulfilling jobs and careers.</p>
<p><strong>Many Challenges Remain</strong></p>
<p>There is a down-side however. With higher salaries, more skills and often more family support than in the past, many are freer to drop out of jobs that offer little challenge or bad bosses. More of them can quit pretty much whenever they like and take their time finding a better, fulfilling job that today’s society encourages them to seek. Although this is most pronounced in developed countries, most nations are finding their educated workers require better leaders to keep them engaged and get maximum productivity.</p>
<p>We know from studies that as many as 70% of employees believe they work for a &#8220;toxic&#8221; boss and are routinely circulating résumés for which there are far more channels than ever before. As many as 80% in the workforce are said to be &#8220;disengaged.&#8221; We have all heard the saying that employees do not leave companies they leave poor leaders.</p>
<p>The need, not only for leaders, but better, more effective ones is dramatically higher and so is the payback for companies that excel at developing them. An overview of major stock markets shows companies that do this well can now achieve a total market value averaging as much as four times book value or the original cost of all concrete inputs into the company, which used to be about maximum value for most companies. This extra &#8220;intangible value&#8221; now represents as much as 75% or more of the value of top-notch organizations. Annual profit advantages of four to 10 times the competition are routinely noted in research. It is estimated that half to two-thirds of this extra value results from the effectiveness of a company&#8217;s leaders &#8212; not just those at the top, but at every level throughout the organization.</p>
<p><strong>Research Confirms What’s Needed</strong></p>
<p>At the same time we have the knowledge we need to develop leaders effectively. Mounting research affirms the skills effective leaders have reported as critical for generations and places them in context along with what it takes to develop them. The core skills are easier to learn in practical situations than a classroom. In my practice I define and illustrate them as simply as possible – leaders must develop habits of: being positive, being honest, asking what and how continually to develop better creative ideas for solutions, using those ideas to build better habits and finally, developing a habit of keeping all five of these habits or “skills” in balance.</p>
<p>Missing capability in any one of these five critical areas is fatal to effective leadership. Just think of a boss you’ve had who was weak in one of these areas. For instance that senior boss I worked for, who lost money and got himself fired, was very skilled at being positive and a great motivator. He was also very honest about the problems we faced, had great ideas, vision and strategies, but his flaw was tremendous inconsistency. His behavior did not produce reliable habits or skills in his people nor did it follow consistent patterns, but jumped all over the map. As a result all of us were routinely off-balance. That one basic flaw brought down his entire operation.</p>
<p>This individual’s one glaring gap had not turned up in more than 20 reference checks on his background. For most of his career he had worked under a very focused, consistent boss who evidently filled this gap he suffered. With us, as a top leader, no one was there to restrain him. Many such experiences confirmed for me what research shows &#8212; that the most effective leadership development comes from coaching and mentoring executives as they rotate through varied, challenging positions. We need to make sure they are tested in a wide variety of challenges. They benefit most from individual development plans and assistance that focus strengths and weaknesses among these seemingly simple five skills that every effective leader needs.</p>
<p><strong>Leaders Develop Leaders</strong></p>
<p>It is truly said that leaders develop leaders. That will occur provided the senior leaders (a) understand that developing others is a significant, perhaps most important, part of their role and (b) they have in turn developed sufficient skill to coach. Building a coaching culture in which every leader learns those skills is essential and unfortunately still rare. It is also highly cost effective because once the culture is established more senior leaders develop up-and-coming juniors as part of their day-to-day work, with little direct cost and considerable leverage in improved profits and value. The burgeoning executive coaching industry provides evidence that more companies are recognizing the need to give their senior executives these skills. But ultimately most of the work must be done in-house by people who understand the need and the tools involved. Guidance helps, but an overall culture is needed.</p>

<p>Why is mentoring rare? Perhaps because it’s seen as having fewer immediate payoffs than the focused coaching that we expect every manager to do.</p>
<p>Last month’s newsletter about leader development drew interesting comments. We noted that today’s employees respond less well to orders from command-and-control leaders. They need to be “engaged” at work, not “bossed.” Yet many companies still seek for and promote charismatic, command-and-control style managers. They continue to look for “magic bullet” or “white knight” managers who in theory solve every problem single-handedly.</p>
<p>The puzzle is that to develop leaders effectively we need to build on strengths, but only about one in five who are promoted seem to have strengths in areas that produce effective, development-style leadership. Most are great individual contributors, but have difficulty developing people or dealing with conflict or challenges from them. Of developmental challenges, mentoring is perhaps the most misunderstood and distant, yet it is relatively straight forward in essence.</p>
<p><strong>Mentoring Seen As Much Needed</strong></p>
<p>Of the top ten influences leaders cite as most helpful in their own development, coaching, mentoring and frank discussions rate very highly. A number of readers specifically mentioned the need for mentors. Since so few existing managers are naturally good at these skills, what can we do? The key is to make the skills easy for individual contributors to become good at. If we can make it clear what they need to actually DO, many will do it.</p>
<p>The skills turn out to be fairly straight forward. Every leader, as much as possible, needs to be encouraged to mentor and coach others. Coaching is becoming better understood and is the easier task. Just five key questions make one effective at it: What is it you want to achieve? What would have to happen for that to occur? What would need to be different from current circumstances? What could you start with to make that happen? And when can we get back together to see if that worked?</p>
<p>Effective coaching simply means asking the person you are coaching these questions at each meeting. It can be handled quite informally as long as you follow this flow of inquiry. You can brainstorm with them if they seem stuck, but essentially we need to encourage employees regularly to solve their own issues. After all, isn’t that what we hired them to do? If we thought they could not achieve goals without specific instruction from us, we definitely hired the wrong people.</p>
<p>Every leader can practice asking these questions when managing people instead of issuing orders. If they have done the up-front job required in most companies – that is: helping their people develop mutually understood objectives and goals at the outset, then there should not be a direct need to issue orders.</p>
<p>If the employee knows what the goals are they should be able to answer these questions. For a manager, putting the questions forth in a supportive, earnestly helpful manner should “engage” employees to the maximum in their work. Of course, many command-and-control managers ask only rhetorically, using the question as a pretext to begin telling the employee what to do. That defeats the purpose. But if a manager truly practices these questions in every reasonably possible situation they will become adept at coaching.</p>
<p><strong>Mentoring Is A Bigger Challenge</strong></p>
<p>What we call mentoring is a bigger challenge. It usually means that a manager other than one’s immediate boss takes an interest in a less defined form of coaching. This can range from using the same coaching questions above to simply trading ideas. It includes giving the employee a wider perspective, a context in which to see their present work as part of a larger career path and a wider company goal than simply today’s tasks.</p>
<p>It is a purely voluntary discussion, unlike direct boss-employee, which must happen to get work done. Therefore good will and openness is needed on both sides to make mentoring work. That occurs more rarely in most companies because the underlying culture of guiding others is often missing.</p>
<p>Effective mentors can come from within or outside one’s present employer. They keep confidential the discussions that occur. They seek to broaden an employee’s outlook, to show other career paths, to suggest committees, assignments, alternative courses of action and different views of situations than the employee or even their boss might take. Their primary effect is to give employees confidence that someone believes they have potential bigger than their present job and suggest how that potential could be put to use sooner rather than later.</p>
<p>Nothing stops a boss from mentoring their own people, but that can be confusing for both. When an employee’s potential could take them away from their present duties, that can be difficult for a boss to genuinely recommend, whereas an outside manager would have fewer qualms about suggesting it. Direct bosses are usually best to stick to coaching on more immediate goals except for occasional career discussions, but the overall effects are similar. Both methods encourage employees to try new approaches, to build confidence and to think longer term and more broadly than they otherwise might.</p>
<p>Both mentoring and coaching flourish better in environments where they are explicitly supported by strategy and intentions of senior management… in short by the “culture” of the company. The two sets of skills are similar, except that a mentor has less of a stake in getting the immediate work done and so can spend more time asking the employee to think broadly about what they might contribute over the longer term rather than immediately.</p>
<p>Getting managers into coaching mode sets up a much greater likelihood that they will also mentor staff beyond their own reports when they notice potential. Once a manager learns to coach, they tend to apply those skills in many situations because they are so much more effective in the long run than command-and-control. As they develop confidence in coaching, they naturally tend toward mentoring as well.</p>
<p>At the same time people comfortable with coaching tend to look to others for input for themselves as well. They are more likely to be seen by their own senior managers as more “coach-able” or “mentor-able.” That makes it more worthwhile for those senior managers to invest the time and effort to coach and mentor, so the overall environment grows more friendly toward these processes over time.</p>
<p><strong>Building A Culture Over Time</strong></p>
<p>Positive cultures can actually develop fairly quickly if there is a concerted effort to engage more managers in applying coaching. The steps for this are clear, and their use is relatively easy to measure by asking in employee surveys. We can also see where managers fall short in this area by identifying where attitude problems, absenteeism and poor productivity occur.</p>
<p>Strategies encouraging coaching and mentoring along with positive examples from senior managers go a long way to installing the right culture sooner rather than later. We know from much research that these are the most powerful influences we can put in place to improve company results. They take no more, in fact almost certainly less, time than command-and-control leadership with its error-prone results. This is why the most successful larger companies today would not think of targeting any other style. Once under way the effects are self-reinforcing and will spread widely barring the hiring of new senior management with destructive command-and-control attitudes. All it takes is some basic training and the right strategies, backed by people who consistently apply and support them.</p>

<p class="pageContent">It takes leaders to develop leaders!</p>
<p>The great challenge facing organizations today is how to cope with changing demands, both immediate and distant. The human abilities for effective progress amid rapid change are known collectively as leadership. Leaders are distinguished most of all by personal judgment rather than obedience to orders. The ability to balance competing demands and opportunities forms the cornerstone of their ability to take people and organizations into a better future.</p>
<p>Very few organizations are set up to develop leaders, but the need is growing rapidly due to constant change as well as the continuing loss of experienced staff from the workforce.</p>
<p>For centuries, organizations have followed the hierarchical, top-down command style of Roman legions and large-scale religious and political institutions. They have looked for single individuals with nearly miraculous powers to command compliance through a hierarchy of discipline, commitment and unquestioning obedience. It barely needs pointing out that this model has run its course. Today all of us expect to have input.</p>
<p>With computers, Internet and a greater understanding of the science of Complexity we are finally beginning to see the next evolution of human leadership skill developing. Everyone at every level needs to be “engaged,” not “ordered.” Individuals have too many choices to submit willingly with blind loyalty or obedience to rules or charismatic, single leaders. We are taught to question and seek options that make sense for us as well as the organizations we work for.</p>
<p>As we teach each new generation of workers even more thoroughly than the preceding ones that they should be exercising judgment and not just following orders, we have a growing need to develop leaders who can work in this environment and maximize the efforts of these “volunteers” as opposed to yesterday’s “conscripts.” We also have the material to work with – emerging managers who expect to exercise judgment just as seasoned leaders should. The challenge is to help them develop. Even the U.S. Army is learning to change its command style to give field leaders more autonomy, loosely following a General’s “command intent” rather than rigid “orders of the day.”</p>
<p>Unfortunately there is little effort to consciously develop this style of leadership. We will remain stuck in a transition period with a shortage of leaders until we begin to learn the new pattern required.</p>
<p><strong>So How Do Effective Leaders Develop?</strong></p>
<p>In studies of effective leaders, they themselves identify the experiences they needed to help them develop the necessary skills. Listing these in order with most important first, they look like the following (from the Corporate Leadership Council’s “Voice of the Leader” report):<br />
1. Senior Authority On The Job<br />
2. Individual Development Plan<br />
3. Peer Discussion<br />
4. Executive Coaching<br />
5. Mentoring<br />
6. Feedback<br />
7, 8, 9, 10. Lesser “on the job” leader roles<br />
11. Courses – people (#1), tech, business…</p>
<p>In other words, the most important learning experience you can have is being given a senior job and having to do it. You learn fast or fail. Beyond that, to succeed it helps to have someone work with you to plan, identify and develop skills you’re missing, a chance to talk to peers who are struggling with the same sort of transition, some direct coaching, some general mentoring and lots of feedback on how you’re doing.</p>
<p>After these key elements, leaders said the greatest growth came from rotating through lesser “leader” roles in organizations to get an overview rather than simply experience in one function. Although the list goes on much further, it is only when we get to #11 that we begin to see leaders giving credit to formal training, beginning first and foremost with how to handle people. Specific technical and business skills rate still further down the list.</p>
<p>Leadership is a specialized skill. It is not something you pick up in school along with advanced technical and business skills. It needs to be developed on its own, in practice.</p>
<p>Dr. Bob Eichinger, now a consultant in leadership competencies who has co-authored books and taught in prestigious programs on the subject, has developed a list of 67 competencies for leaders. Ironically, he points out that the majority of leaders have virtually exclusively skills for individual achievement at work – integrity, intelligence, perseverance, technical skill, good boss relationships and so forth. Fewer than one third have developed people skills such as how to coach and grow others, deal constructively with conflict, confront people and problems, even how to develop themselves personally.</p>
<p>The fact that leadership is almost entirely about motivating, developing and engaging other people to participate fully in organization strategies means the majority of people in leadership roles today are not very well equipped to truly lead. This fascinating paradox explains much of the shortage.</p>
<p>At the same conference recently where I heard Eichinger talk about what leaders need to learn, consultant Marcus Buckingham very ably and humorously made his key point: it’s very hard to teach people how to improve in their weak areas. In his words: “don’t try to teach the pig to sing – it just wastes your time and annoys the pig.” That leaves an interesting puzzle. If the majority of leaders don’t handle people well enough and we can’t teach them to develop these weak skills, how can we produce the number of leaders we’re going to need to meet growing demand?</p>
<p>The answer lies in creating a climate of development and coaching. In that environment, today’s leaders can learn along with those they assist. From personal experience I can say that no one learns as much as the coach him- or herself from a coaching encounter.</p>
<p>If there is a single company culture standard that it would pay to introduce in every organization, it would be that every leader should coach in every interaction with others. The time commitment to do this has proven to pay off handsomely in saved time later and dramatically improved business results. Moreover, we can “teach” not through formal courses, but by exposure to varied roles with support from bosses who genuinely try to coach and mentor. You don’t have to have exceptional people skills to coach, you simply need to follow a few key coaching steps that anyone can apply. We may not be able to teach everyone to lead, but we can put them in the right jobs, with the right coaching and development plans so that they can learn for themselves.</p>
<p><strong>Other Interesting, Similar Articles</strong></p>
<p>Once again I was surprised to find some excellent resources appearing in government sources… <a href="http://www.govleaders.org/articles.htm" target="_blank">HERE</a>. Although Ray Blunt, who authored many of these articles, seems reluctant to apply them to business, I have no hesitation. The keys to developing leaders effectively are the same in all sorts and sizes of organizations. He reflects on these for government, but the ideas are equally applicable.</p>
<p>At a recent presentation to a group of post-degree college students studying to enter the human resource field, I was asked a popular question – what are the differences between public and private sector. Of course there are many, but one challenge remains paramount in both – how to motivate people to give their best at work and continually strive to make a difference.</p>
<p>The public sector is hampered by its sheer size. At the conference mentioned above, Marta Perez who’s taken over HR for the US Federal Government gave a striking presentation on the challenges and what they’re doing. As the world’s largest business with a $4 trillion budget you can understand the bureaucracy that’s developed, yet they’re proceeding, albeit slowly, to do the same things as private industry – develop measures of effectiveness and leaders who can be held accountable for programs (1000 programs in HR alone – of which initial studies show 24% were “ineffective” – so now they know clearly what to fix!).</p>
<p>The only real difference in the public sector is that the length of time it takes to achieve results can be much greater. Coupled with typically lower salaries, it is correspondingly harder to keep people motivated and believing in progress. Nevertheless, it’s still possible with the right leadership. Marta personally stood out as a great example of that in her efforts to develop others. It takes leaders to develop leaders as Ray Blunt says very clearly. Effective leaders coach!</p>

<p class="pageContent">A reader requested more information about marketing, especially for small to mid-sized businesses. Since starting my own consulting business after many years with a large corporation, my views on marketing haven’t changed much at all.</p>
<p>What works or what limits marketing for any size business is very much the same. In short, you have to “bring it all together” with a very clear focus while still making the offer reasonably comprehensive if you hope to have customers recognize the value you add. It’s challenging and somewhat contradictory as you seek to find the right balance – too little or too much.</p>
<p><strong>Information Can Be Overwhelming</strong></p>
<p>You can’t “sell” a product easily these days. Consumers are way too sophisticated. They will “buy” what they believe in. They don’t even have to work hard at comparison shopping because a vast number of competing products provide a constant information flow about virtually any purchase a customer is considering. Think of buying anything and you’ll suddenly notice competing products everywhere.</p>
<p>Some people call ours an “attention economy.” They insist the most important commodity to get from customers is a few moments of attention among a multitude vendors pumping out information about every imaginable product and service. Andy Warhol’s famous comment that everyone would someday enjoy “their 15 minutes of fame” was made more than forty years ago. Even his follow up MTV show of that name aired briefly twenty years ago.</p>
<p>I recently noticed a used book from 1971 that commented, “the informational [sic] explosion is straining our capacity to cope.” That was before hundreds of TV channels and the Internet. Today a single TV news item may be composed of half a dozen shots of no more than 3 or 4 seconds each – far closer to 15 seconds than 15 minutes. How do we cope? Everyone just shouting louder for attention isn’t working any more.</p>
<p><strong>The Focus Economy</strong></p>
<p>I believe the better term today would be “The Focus Economy.” The chief struggle for both buyers and sellers is to get a clear focus. The most successful speakers, businesses and non-profit organizations in my experience are those that have a very clear, very focused offer.</p>
<p>If you put forward a half dozen or more wide-ranging types of products, a consumer is likely to by-pass you and buy from a specialist. And why not? A specialist is likely to have greater expertise in the one product they want. Even department stores today focus their range of merchandise. They put more emphasis on clothing, for instance, or home goods.</p>
<p>The broadly assorted shopping mall of smaller stores is being outdistanced by vast “destination stores” in “power centers.” That’s not to say the old approach completely dies. TV didn’t fully replace radio, which didn’t replace movies, which didn’t replace stage, but each successive technology cuts into the market share of previous ones and gives the public options they instantly add to their patterns of buying.</p>
<p>We still try to perceive a focus for a department store versus a power center stores or radio versus TV. Each has its niche that we turn to for specific needs. Though some technologies seem as if they would be fully replaced by better ones – records by audio tape, then by CD’s, expanding toward DVD’s to add video, iPods, TV cell phones, satellite radio and so forth – we continue to see older formats living alongside newer ones for some consumers beyond what you might expect. Niches can keep products alive that would otherwise die off.</p>
<p><strong>Differentiation Stems From Diversity</strong></p>
<p>The key to marketing today is understanding what the customer’s focus is likely to be. What exact purpose will be served by your product? Then you can in turn focus on being the best and perhaps the only one offering exactly that. “Differentiation” has become the by-word for marketing perhaps more than any other single concept.</p>
<p>Not surprisingly this reflects the growing diversity of people throughout our societies. As consumers have grown to expect choices, they’ve gotten used to sifting through many options before zeroing in on what will fit them exactly.</p>
<p>Unfortunately from as early as four or five years of age, “buyers” now begin to suffer “consumer anxiety,” wondering if they can keep up with the wonderful products their peers are getting all around them. This reflects a difficulty we share as individuals – trying to decide the focus for what we want. The danger of choosing one thing is that you may find another tomorrow (owned by a friend perhaps) that is far better.</p>
<p>The fact that we’re finally recognizing we’re all different &#8211; usually in more ways than we can see or imagine &#8211; doesn’t prevent us feeling we should have at least as good or better “stuff” than everyone else… or feel the humiliation of poor purchasing. The challenge is that while we want our &#8220;stuff&#8221; to suit us uniquely, we want it to be seen as desirable to others as well, to be recognized as top quality.</p>
<p>In a real sense this applies to pretty much every product and service. Offering public speaking presentations, for instance, I know the buyer wants to be sure that his or her whole audience will acknowledge the presentation purchased is among the best that could have been had, even though that audience is filled with diverse needs. So they look for someone who is funny, entertaining, emotionally fulfilling, inspirational and educational all in one easily listened to package that fits the exact amount of time they need to fill – from ten minutes to three or four hours. Can any one speaker do all that?</p>
<p><strong>Solving The Puzzle</strong></p>
<p>For us as marketers the idea of focus while meeting diverse needs poses a difficult puzzle. What core offer will we present to the public? I’m not specifically a stand-up comic or a professional entertainer (apart from fitting in humorous stories and a bit of juggling as illustrations) nor do I specialize in especially touching stories, though there are overtones. I certainly strive to inspire people to new action, but others have written in more educational depth and perhaps even more eloquently about each element of what I suggest.</p>
<p>What I strive for most is for people to take away and apply a clear and above all complete picture of the elements they need to succeed and how best to balance them. Most other presenters focus on one or two elements when there are actually five critical ones. Leave one out and you’ll flounder eventually. The one thing I emphasize most is not forgetting any one of the critical elements. This way you don’t need a special personality to succeed, you simply do these five things consistently.</p>
<p>I tailor this focus to the audience’s particular issues or problems, but the five elements stay the same. When talking about marketing, for instance, I target “bringing it all together” to the kind of elements needed for specific products, but use similar types of humor, emotion, entertainment that illustrate the core ideas in most of my presentations. Don’t hire me if you need a topical, political comic with the humor specifically tailored to today’s events. I talk about creating the environment for high performance tailored to your challenges and what helps or gets in the way of that. The blending of humor and entertainment is provided around that focus.</p>
<p>The goal is this: make it clear and easy for buyers to see what they’re purchasing – no hidden surprises – and to understand where your product fits in their market, who’s buying it for what purposes so they find themselves satisfied. Blend in enough of the added ingredients the public now expects in all situations to stay in the game (in a speaker’s presentation: humor, emotion, entertainment), but keep the focus on your primary offer so that they know where you fit among the vast array of choices and what the specific benefit is for the buyer – in my case five key elements for being more effective and successful.</p>
<p>Make sure the elements blend and balance, with no conflicts or flaws to trip up your customer… and you’ll find yourself with growing demand. Steady practice will make it flow!</p>
<p><strong>Other Marketing Hints</strong></p>
<p>Marketing advice can be a mixed bag at best. It’s best to narrow the focus to the type of marketing you want to do if you can: online versus viral versus direct mail, etc., if you’re interested in specifics. <p class="pageContent"><span style="color: #003399;"><strong>Too Many Great Ideas?</strong></span></p>
<p>Can you have too many great ideas? In some cases the answer seems a definite yes. But great ideas help keep us moving forward in every situation. Knowing how to manage them well is the real challenge.</p>
<p><strong>Overwhelming Our Capacity</strong></p>
<p>We&#8217;ve all been in organizations where ideas were tossed out by the dozen. Each seems more creative than the last. Things go wrong when people attempt to pursue too many at once without enough time between them. In my last corporate role we undertook more than 110 reorganizations and four mergers in the 14 years I managed human resources &#8212; almost one great new strategic idea a month &#8212; and those are only the ones that went ahead. Because some affected only one or two departments, they didn&#8217;t all overlap, but we inevitably found many changes overtaking previous ideas before the prior ones were complete.</p>
<p>For example, when we worked to implement just one small, challenging change in customer service (mentioning the customer&#8217;s name when handing back their credit card), we found a pretty good benchmark for how long change can take to reach all the way to the front line. It took more than 10 years for that behavior to become reasonably consistent.</p>
<p>To some that immediately seems like an excessive delay, but let&#8217;s take a minute to understand it. When we first announced the requirement, many staff were hesitant. You can&#8217;t just give out an order and threaten to fire them all if they don&#8217;t comply. You first need to convince your mid-management leaders to train, encourage and model the behavior themselves. You also get resistance from then on at every stage. People come up with logical counter-arguments. In this case, &#8220;we&#8217;ll mess up the name and annoy our customers; we&#8217;ll embarrass ourselves; we won&#8217;t be able to read the name (credit cards fade), some people will object and we&#8217;ll offend them, etc., etc.&#8221; All may be reasonable conclusions that take time to assess, disprove and counter.</p>
<p>After overcoming initial objections, people begin to learn, but that too requires more time. Meanwhile leaders and priorities change. Most senior leaders assume that the new practices are by now well established. But revolving managers and new additions may not even know of it. It isn&#8217;t reinforced and staff soon notice that and cease doing it. If it was a valuable, important strategy, its absence will be noted at some stage and reinforcement will begin again. So goes the learning curve, including backsliding and plateaus periodically. In a very large organization 10 years can actually go by fairly quickly while this seesaw process is operating.</p>
<p>In his excellent book &#8220;Winning,&#8221; former CEO of GE, Jack Welch observes that effective strategy should last twenty years or more. We see management teams go off site annually and come back with a &#8220;new&#8221; vision and set of strategies. This approach isn&#8217;t effective. In most cases these won&#8217;t be &#8220;new,&#8221; but simply rehashed versions of previous work. Re-dedication is fine &#8212; very appropriate actually &#8212; but to pretend the ideas are new is dangerous and a waste of time.</p>
<p><strong>What Is New Then?</strong></p>
<p>The old saying, &#8220;there&#8217;s nothing new under the sun,&#8221; has some truth to it when applied to high-level strategy. What&#8217;s always new though is how a strategy applies to your specific situation. Inevitably your circumstances are unique. The staff you need to train or draw into the strategy are all unique individuals, working in a unique culture, facing new, unique competition and so forth. The overall combination of circumstances will be different from anything encountered before, often in rather subtle ways. New methods for promoting the strategies you need will be required.</p>
<p>This is why, in books like Larry Bossidy&#8217;s &#8220;Execution,&#8221; there is growing emphasis today on the critical importance of the implementation stage with new, or more properly, re-dedicated ideas. The same is true for individuals. If you do an in-depth review of your personal strategies, you will likely find your general direction and goals haven&#8217;t changed much. Most experts suggest you review these for 20 minutes every five to six months. Studies show this increases your mental and physical health and your dedication to achieving your goals. However, the more important challenge, which you will need to do consistently pursue throughout the five months between these short reviews, is focusing in on the new ideas you should try to generate for how to approach them better. The overall goal being to take more effective action day by day.</p>
<p>Setting strategies or goals is critical. Coming up with great ideas for putting them into action is even more important. This requires digging carefully into the reasons why you haven&#8217;t made progress on a particular goal you said was important. Thomas Edison said, &#8220;Many of life&#8217;s failures are people who did not realize how close they were to success when they gave up.&#8221; For all the great ideas generated, most aren&#8217;t successful the first time they are tried. It takes considerable thought and effort to follow through to completion. Many companies and individuals never achieve that because they think once they thought up the original idea, they&#8217;re finished. If anything the ideas required to succeed in the follow-through are more important than the original strategic ideas themselves.</p>
<p><strong>But I Don’t Have Ten Years</strong></p>
<p>But you do. Unless you’re 100 years old, you almost certainly can count on ten years ahead. What else will you do with that time if not continue working on your most important goals? Keep working and you’ll make progress. Progress feels good. It&#8217;s the basis of happiness.</p>
<p>You have the ability to bring greater consistency, honesty, customer service and a positive work environment to everything you do. Those fundamental strategies won&#8217;t change no matter what role or business you&#8217;re in.</p>
<p>We imagine we won&#8217;t be happy unless we can get to our final goals in one jump. Fortunately that&#8217;s not true. Along the way we&#8217;ll achieve so many other side goals that we hadn&#8217;t anticipated, we&#8217;ll find we&#8217;re even more pleased with the overall result when we get there. Our lives are continuous. Every bit of progress counts. It isn&#8217;t necessary and usually isn&#8217;t possible to achieve our final goals within a year or two. Imagine if it were. What would we do then?</p>
<p>Companies have a harder time. Because executives commonly change jobs every one to three years, they feel the need to prove themselves with visible successes within these short time frames. It isn&#8217;t just the short term results demanded by shareholders that creates problems for companies. It&#8217;s the short-term results executives attempt to achieve for themselves. That&#8217;s why many of the most successful companies have had CEOs who have remained in place for longer periods. Consistency of focus and action leads to the greatest successes.</p>
<p>All but the most unhealthy companies and individuals have 10 years ahead of them. We need to think in terms of big ideas that last 10 years or more and then focus on smaller ideas that help us achieve those overall goals most effectively. Ideas aren&#8217;t the problem. How we handle them doesn&#8217;t need to be either.</p></div>

<p>Both Zen and marketing philosophy tell us that finding the right ‘insight’ or way to frame an idea will create a more powerful doorway to the future. The same is true in leading people – you need a clear, straight forward direction to rally around.</p>
<p>I’ve been searching for more than three years for how to express what I do in a way that makes it truly marketable and feels right for both me and potential clients.</p>
<p>Why this takes so long is anyone’s guess. Marketing people never seem to offer great insight. Perhaps if I’d paid big bucks for heavy brainstorming with one… but I don’t think so. I believe we have to grow into insight through steady effort and a good deal of personal soul-searching. Jim Collins agrees in his excellent leadership book, Good to Great, where he insists it takes companies on average four years to work out their primary strategic strength, what he calls their Hedgehog Concept.</p>
<p>Finally I think I’ve got it. I’ll be very interested in feedback.</p>
<p>So what’s the miraculous “big idea?” Reframing my topic as “Dealing With People Exceptionally Well At Work.” And talking about how small the adjustments are that enable people to achieve this.</p>
<p>Is this really so special?</p>
<p><strong>Value Multiply</strong></p>
<p>Nothing in this is dramatically new. But I’ve been calling the topic “leadership” and saying I show people “five easy strategies for success.” I’ve been pointing out research that proves such strategies create more success to the tune of three to ten times the results over those who don’t use them – actually multiplying, not just adding value.</p>
<p>As far as I could see, however, all this fell on deaf ears. People would look at me like, “yeah, that’s what all ‘leadership’ speakers say… but we’ve read that stuff and nothing much changed.” At least, the last part always seemed to be what they were adding when they asked: “what makes your stuff different?”</p>
<p>In a way the deafest ears of all may have been my own. I couldn’t easily say what’s different. Now I think I can. You be the judge.</p>
<p>“Leadership” and “strategies for success” were just too fuzzy. Everyone talks about these in all sorts of activities. To make it clear, I need to connect what I do to work and express a single goal simply. Maybe someday I’ll write a series &#8211; Dealing with People Exceptionally Well at Work, then…. at Home… in Volunteer Organizations, in Not-for-Profits, in Your Love Life and so forth. I tell people the same principles apply! However, when marketing yourself or a product or service, it pays to be clear what you’re offering for money right now. My primary market is people at work.</p>
<p>As I’ve worked with people in organizations on the five core skills, I’ve seen more of the results people get and, even more importantly, how little they have to do to achieve them. One or two small adjustments in approach when working with a boss or a staff member or for that matter, yourself, can make a very big difference beginning immediately and accumulating. Keep it up and you can fundamentally change a relationship with almost anyone.</p>
<p>Yes, there are toxic bosses and employees where all you can do is avoid them or change jobs. But ordinary, hard-working people of fairly good will are much more the norm. And exposed to the right behavior from you, they become more positive, more supportive, more insightful and effective as you move your own behavior in the right direction.</p>
<p><strong>Small Changes – Big Results</strong></p>
<p>You don’t need a six-month course in leadership or an executive coach to make the minor changes involved. You need to work steadily with these ideas in mind.</p>
<p>As they say in Zen, when you achieve great insight, you laugh out loud, literally with joy. The big, mysterious mountain (or problem) in front of you becomes “just a mountain” again. That’s how I felt when the words “dealing with people exceptionally well” and “small changes” occurred to me. These relate better to who I’ve tried to be far more than “leadership” or “success strategies” seem to convey.</p>
<p>However I ultimately phrase this to clients, the key insight for me is that I’m not asking people to make enormously difficult changes, nor asking for a great many of them, yet their results with people will improve dramatically. Suddenly, as with Zen insight, the way before me looks easy. I have faith the product will begin to sell itself. The mountain is just a mountain.</p>
<p><strong>What’s The Formula?</strong></p>

<p>The most important skill is balance, meaning common sense and balanced judgment as well as physical and emotional balance. If you can keep balanced while you persist toward building some new, very small, habits or skills in five areas, your success will multiply. In much less time than you expect, significant breakthroughs will occur.</p>
<p>Most of us are good at all but one or two of the five areas: being positive, being honest, re-searching ideas, persisting in building habits and keeping things in balance. We need only concentrate on becoming better at our weaker areas by building greater strength in our strong areas to do that. You don’t need to change your personality to be effective. Just begin saying more positive things, giving more honest feedback and so on, just a little at a time till you find it becomes easier in every situation.</p>

He says six, beginning with “getting the right people on (or off) the bus.” My belief is that you don’t usually have the luxury of hiring all new people or firing the old ones (especially when they’re your bosses). But fortunately most people on the bus already will be pretty good, though probably disillusioned. You can bring them around with his (or my) other five principles. I don’t claim to have invented them, only distilled them from 60,000 other books on leadership, success and personal growth presently on the market. All I try to do is show how small the adjustments these books recommend really are. And as they add up, so do results!</p>

<p class="pageContent"><span style="color: #003399;"><strong>Ideas and Information</strong></span></p>
<p class="pageContent">Occasionally it’s nice to stop worrying about information overload and how to keep up and simply enjoy with amazement and interest the flood of new ideas that continually wash over us. The past month illustrates the startling mix we’re exposed to. I’ve added links at the end for those who might want to explore any of these further.</p>
<p><strong>Daily Activity Links In New Insights</strong></p>
<p>We may not pay attention immediately, but ideas can seep into our consciousness and link up when least expected. At a recent presentation, I introduced my primary principle –that balance is essential to leadership and success in everything we do &#8211; both physical and mental. I always point out that effective balance is not static. For instance, it’s easier to stay balanced on a bicycle when it’s moving.</p>
<p>For speeches I keep my eyes open for interesting illustrations of key ideas and mention them when I think to. An example of something I’d read in passing popped to mind. An experiment compared physical balance while walking for both elderly and young subjects. They were fitted with shoe insoles that held three slightly vibrating pads under the balls and heels of each foot. Walking balance for elderly subjects significantly improved with the insoles (for young subjects less so as they were already quite steady).</p>
<p>It seems we slowly lose ability in our feet to feel feedback from the surfaces we walk on. The mildly vibrating pads stimulate sensitivity and make it possible for the elderly to once again walk more steadily. (Good to know for those of us not getting younger.)</p>
<p>And there’s a second idea, linked to the importance of balance: lack of ability to absorb feedback seriously affects balance and overall performance. In this case the slight vibration or movement helps physical balance – the main reason I’d mentioned it initially – but it does so through feedback, which happens to be another of the five key skills I point to in developing leadership or any kind of effectiveness.</p>
<p>The secondary point is perhaps even more powerful. Paying attention to feedback is an area where many senior leaders start to fail just as the elderly slowly lose physical ability in their feet. Executives not only begin to believe they’re right on most things (and so discount feedback from others), but subordinates begin to fear telling the boss what’s wrong. Employees actively withhold information for fear of being the messenger who gets shot. Slowly, but surely executives get cut off from critical information unless they actively seek it out and make it OK for people to be honest.</p>
<p>Once again I was struck by just how pervasive the five principles are in every activity we undertake, mental, physical or emotional. Finding balance depends on feedback, on habits we build of staying positive and open in spite of how challenging the feedback may be… and on our ability to see new connections – ideas that hold amazing new possibilities instead of seeing only difficulties.</p>
<p>We gain by appreciating that we can never know exactly how new ideas will suddenly appear, but they most surely will.</p>
<p><strong>New Ideas Grow in Every Area</strong></p>
<p>The Toronto Complexity “Fractal,” our Complexity idea group, organized a startling visit to the new downtown MaRS research facility built on the grounds of Toronto General Hospital (part of the University Health Network). It will eventually include three linked high-rise research facilities that connect underground via the corner subway station diagonally across to the University of Toronto’s two new buildings for Pharmacy/Research and Molecular Cell Research (next to their Medical Sciences complex). Across the street to the north is the Frederick Banting building (inventor of insulin), due to be revitalized for more research. Altogether these are surrounded by six hospital and rehab facilities within a couple of square blocks, all participating in or conducting research.</p>
<p>The MaRS building was envisioned only a couple of years ago by some major Toronto business people who formed a private non-profit organization rather than wade through government and university red tape. It already, before being completed, houses some 35 major research operations, including most of the major drug companies who have researchers working in side-by-side labs along with two major hospital research units that have half a dozen or more floors each, all in specially equipped labs. The floors and pipe channels are specially reinforced and constructed so that labs can be rented by organizations in single, double or larger units to purse all sorts of research in a spot where scientists and technologists can rub shoulders at lunch in the food court while having their patents filed at law firms who’ve rented space in the building.</p>
<p>Most similar research facilities in the US and elsewhere are located in far-flung suburbs, often a considerable distance from the universities, lawyers or companies they share interests with. This development is a spectacular attempt to put everyone in contact as much as it is to provide modern facilities. Both in private sector cooperation and as a public/private partnership in funding and payback it’s also a great experiment.</p>
<p>If Canada is to excel and re-develop its place as a world-influencing power in our information driven societies, it can only be through the growth and development of ideas and our ability to advance causes at every level. We’ve long been a politically thoughtful force far beyond our economic size through the UN, through our stands on world issues and as an example of a society that continues to work well while increasingly diversifying. There’s a sense we’d begun to lose some of our influence of late. It’s a busy world intellectually. We have to share ideas and expand on them to keep ahead. Each and every contributor makes a difference at whatever level.</p>
<p><strong>Every Idea Counts</strong></p>
<p>As an update for those who’ve been following the saga of my article rebutting Fast Company’s attack on HR managers, here’s a related update. The current version is now posted elsewhere on my web site: <a href="http://www.crispstrategies.com/index.php?src=news&amp;prid=26&amp;category=Articles%20on%20Human%20Resources%20Management%20Issues">here</a>. I’ve sent it to a couple of HR organizations and will do a shorter version for others, but first I sent it to FC to see if they’d publish it. I got a refusal in about 10 days from author, deputy editor Keith Hammonds in which he said it was too late (?!), but ended by saying he hoped we’d meet someday to continue the debate in person. What a great idea!</p>
<p>After talking it over with some senior HR people at the big annual HR conference here a couple of weeks ago I emailed Keith to say people here would love to see such a debate in public at a venue like next year’s conference. He immediately accepted. We’re in the process of requesting time on next year’s agenda for a super-session (3000 people attended this year). Win, lose or draw, think of the potential for ideas that can spill out from this.</p>
<p>There’s only one way to develop ideas to solve problems – face them, pursue them, rattle them, and seek out people with interesting similar or opposing views willing to do the same! Who knows what we have yet to learn?</p>
